I read a story about a farm boy got a white football for Christmas. He played with it a while and accidentally kicked it over into the neighbor’s yard. The old rooster ran out, looked at it, and called the hens to see it. “Now look here,” the rooster told them, “I don’t want you to think I’m complaining, but I want you to see what they are doing next door.”
Ask most people at their place of business what they need from their employers to be more successful or productive on the job and they will be quick to tell you. But when you ask them what they don’t need in order to be more productive is when things get interesting.
Knowing what your people need to succeed is important, but also knowing what they don’t need from you will certainly help. Here are four things to start with.
Your leadership style will either facilitate the progress of your people or it will stand in their way. If you burden people down with unnecessary policies and procedures, time-wasting meetings, or ill-timed interruptions then you are in the way. Your employees should not be made to pay the price for your poor time management skills. Don’t allow the “tyranny of the urgent” to be an obstruction to your people.

I came across some humorous ways to say no not long ago. Whether you are a person who struggles with saying no or one who relishes the opportunity, I think you’ll enjoy these.
‘I think I’ll go find a lake of piranhas to jump in instead”.
“Has hell frozen over? Then, sure”.
“There are worse things to agree to, I just can’t think of any at the moment”.
“I believe there is someone a lot stupider who would enjoy doing that instead”.
“Let’s not. And stick with that story”.
“I had rather remove my own gallbladder with an oyster fork”.
Saying no. It’s one of those paradoxical terms in our leadership vocabulary. If you are like me, you don’t like telling people no. I use to pride myself in saying yes even when deep down I wanted or needed to say no.
Over the years, I have made much progress in learning how to say no. It’s as liberating as it is refreshing. There have been times when I’ve even surprised myself at how effortlessly it rolls off my tongue – No! But it wasn’t always the case.
What about you, do you struggle in this area of your leadership? Do you find it hard to say no without harboring feelings of guilt or worrying that you will disappoint someone?
As leaders, we bend toward the upbeat and positive and being there for people, etc., etc. I get it. But sometimes saying no is the best course of action. So let me help you try and make sense of when it’s a good time to say no without the guilt that comes with it.
There will be times when people will try to get you to commit to something, and not only is the timing wrong, but their motives are wrong. When someone is trying to take advantage of you or is in some way trying to draw you into their drama or negativity just say no!
No is a good option if your values are in question
In leadership, there are simply no shortcuts when it comes to your ethics, integrity, and values. If any decision you are weighing ever puts those things in doubt then the answer is always no. Regardless of how good you are at what you do, you’re not that great. Neither am I. You are not all things to all people. There are just times when no is in order because you have limitations. Don’t be afraid to embrace your “inner no” voice and own it. You’ll be glad you did.
I’m not advocating saying no just to be contrary or to exhibit a bad attitude or to be less than a team player. I am advocating the reality that at times saying no can be the best course of action for you and it may just be the very thing someone needs to hear.

Workplace drama. It’s nothing new and has been around for a while. We get it. But have you ever stopped to consider the impact of such drama to your bottom line? According to an article in Success, dramatic interactions in the workplace, as cited by Gallup, costs U.S. businesses as much as $550 billion a year.
How much can your organization afford to lose due to office drama? What amount is acceptable?
It is our belief that it is the leader who is, in many ways, responsible for the level of drama that exists within your organization. Clearly, not all drama is the creation of you as a leader, but here are seven ways that your leadership stirs it up.
You hoard knowledge and information
When your people are left in the dark concerning information that they need, you leave them no choice but to speculate and talk among themselves. This can lead to unnecessary confusion, rumors, and gossip. This action on your part fans the flames of workplace drama. How can you expect your people to perform at their best when you leave them in the dark?
You create a crisis so you can solve it and be seen as the hero
You, as a leader, need to be confident in your abilities and value. When leaders feel insecure they often, consciously or unconsciously, create crisis situations within their team. This allows them to step in, resolve the issue, and get the credit for being the hero. Not only does this negatively impact productivity, but your team members will also begin to see through your veiled actions and you will lose their respect as well as the respect of any other leaders you are trying to impress. This lack of respect and continually operating in crisis mode is a key contributor to drama in the workplace.
You cause strife between other departments
Success is a win-win situation. If in striving to help your team succeed, you cause strife between other departments, you are causing failure as a whole. It is your responsibility to ensure that your team works well across departments. This collective teamwork is the solid foundation that allows your organization to thrive and you to be seen as an effective leader. Constant strife between departments feeds drama in the workplace.
Your meetings always involve the same few people or the wrong people
You embrace an environment that creates heroes and rewards them lavishly
If we spent a day in your organization, would we be able to identify the “teacher’s pets”? We believe so. Without even recognizing it, leaders often develop work environments where heroes are created and rewarded far beyond other team members. These individuals rarely shine consistently above everyone else in the organization, they have simply become the “teacher’s pet” and as such, can do no wrong. This creates resentment among other team members who work just as hard but go unnoticed and unrecognized for their efforts. Resentment fuels gossip and drama like gas to a flame.
A certain level of workplace drama is inevitable, but it is a productivity and morale killer. Your organization cannot afford for you, as a leader, to be creating more drama than emerges naturally from business and human interaction. Start minimizing the drama in your workplace by sharing knowledge and information, inspiring teamwork, encouraging employees to together instead of against each other, avoiding the creation of crisis situations, helping departments to work together, including the right mix of people in your meetings, and eliminating the “teacher’s pet” environment.
You are the leader; it’s time to stop stirring up workplace drama and set a good example for your employees to follow.

The respective lists are not meant to pit one side against another. They are, however, meant to create dialogue to help you build bridges that get you talking with each other. So how can leadership and employees be more mindful of each other? Here 7 paths forward.
See yourself for what you are – a team, not combatants
So long as either side reads through the previous lists with a “see, this is how they are screwing things up for us,” attitude- then going forward as a unified team will always be out of reach. If either side sees the other as nothing more than combatants to be conquered then where is the team chemistry you need to go forward and be successful? As long as it’s an “us vs. them” mentality, the path forward will be long and hard. Everything rises and falls on trust. You must protect it at all costs.
Take ownership of your actions
It’s just too easy to point fingers and lay blame at the feet of those you don’t like or get along with. It’s time to get past that and think of what’s best for the team. Is your attitude moving the team forward or holding it back? If not, then before pointing the finger at someone else, look first in the mirror and figure out why. So long as you think it’s all about you then you are hurting more than helping.
Change your perspective
Admittedly, too many leaders are out of touch with what’s going on in their respective organizations. Maybe they’ve lost touch with what it’s like day to day in the trenches. Perhaps those on the front lines don’t truly appreciate the voluminous amount of work that goes unnoticed to keep things operating. Either way, it’s fixable. Both sides should begin moving toward one another and open up better avenues of communication and understanding. When you see what’s going on from the other person’s point of view, things can look a lot different. Do it.
Stake your claim to your culture, pave your path to the future you want
If you had the opportunity to create the ideal culture in which you woke up with anticipation about going and being a part of something greater than yourself, that brought you and your colleagues genuine enjoyment, where everyone rose to the challenge, had each other’s backs, and went the extra mile to get there- what would that look like for you? Hold each other accountable
If you are going to move forward as a team, then every area that affects team performance must be held to account. From the bottom line, attitudes, behaviors, culture – everything must be on the table. If it impacts the organization, it must be evaluated for its contribution.
Many things will contribute to the growth of your organization. But everything will rise and fall (to borrow the phrase from John Maxwell) on leadership. It’s as your organization develops leaders and adopts a leadership mindset that you will begin to chip away at all the negatives that each side points to as the reason for the team not moving forward. Raise up, leaders. Develop leaders. Grow your organization.

According to Gallup’s 2017 State of the American Workplace, only 33% of full-time employees in the U.S. are engaged at work. The majority of employees are indifferent.
Chances are you know one of these persons. They show up at work. They do their job. Then they go home. They don’t go above and beyond what’s required of them to improve the company or advance its goals.
We’ve known for some time that engagement in the workplace is a challenge. It’s been written about extensively.
Sideline employees make up what Gallup identifies as the “actively disengaged” – those who do not enjoy going to work and are sucking the morale out of your organization. They’re unhappy and everyone knows it.
Why employees opt for the sidelines will vary from organization to organization. Understanding why is crucial. While this is not an attempt to identify all of those reasons, perhaps these observations will help.
Indifferent leaders produce indifferent employees
Leaders set the tone for the organization. If the leadership is indifferent towards its team members – not engaged with them, listening to them, empowering and equipping them, then it’s going to be a stretch to think the team members will be enthusiastic about coming off the sidelines. If you want your employees to have skin in the game they first need to see your investment.
Moving your people from the sidelines to an all in commitment requires strong leadership. The foundational principles are relationships, communication, engagement, and culture. It’s time to get your players in the game!

Writing in The Book of Business Anecdotes, Peter Hay recounts the following story:
In the 1950s, marketing whiz Stanley Arnold was working at Young & Rubicam, where he was asked to come up with a marketing campaign for Remington Rand. The company was among the most conservative in America. Its chairman at the time was retired, General Douglas MacArthur. Intimidated at first by a company that was so much a part of America, Arnold also found in that phrase the first inspiration for a campaign. After thinking about it, he went to the New York offices of Merrill Lynch, Pierce, Fenner, and Beane, and placed the ultimate odd-lot order:
“I want to purchase,” he told the broker, “one share of every single stock listed on the New York Stock Exchange.” After a vice president tried to talk him out of it, the order was finally placed. It came to more than $42,000 for one share in each of the 1098 companies listed on the Big Board at the time. Arnold now took his diversified portfolio into a meeting of Remington Rand’s board of directors, where he argued passionately for a sweepstakes campaign with the top prize called A Share in America. The conservative old gentlemen shifted around in their seats and discussed the idea for a while. “But Mr. Arnold,” said one, “we are not in the securities business.” Said another, “We are in the shaver business.”
“I agree that you are not in the securities business,” said Arnold, “but I think you also ought to realize that you are not in the shaver business either. You are in the people business.” The company bought the idea.
People business. It’s one of the most complex challenges you will face in leadership. And it’s one you’ve got to conquer if you are going to succeed. Unfortunately, you don’t always get to choose those people. In fact, you might at times feel like the person who said, “Sometimes I wish I was an octopus so I can slap eight people at once”.
Since slapping people is out of the equation as a leader, we must reconcile the fact that as leaders we are in the people business. This is our greatest challenge and it’s our greatest reward. Here are a few reminders on how as a leader you can win with people.
You win by winning their hearts
Too often this is where many a leader drops the ball. This is a leadership principle I learned from John Maxwell almost twenty years ago. Maxwell said, “Always touch a person’s heart before you ask him for a hand.”
A good leader will invest relationally with his or her people before asking for their hand. It’s when you’ve made this connection first you open the door to other possibilities and opportunities. But first, win their heart.
You win by investing in your people
When your people know that you are invested in them they will go to great lengths to perform. This investment is not just monetary although it’s included. Winning with your people happens as you empower and equip them to not only meet their expectations but to exceed them.
“Whatever we expect with confidence,” said Brian Tracy, “becomes our self-fulfilling prophecy”. You win with your people when you raise their level of confidence and remind them of their potential and abilities on a regular basis.
You win with people by conceding the spotlight
I’ve said it many times and it’s worth repeating here now. Expressions of servant leadership are found when you concede being in the spotlight by putting someone else in it. And this is how you win with people.
Billy Hornsby said, “It’s okay to let those you lead outshine you, for if they shine brightly enough, they reflect positively on you”. You can only win with people as a leader on this level if you’re secure enough to drop your ego and quit worrying about who gets the credit for what. You win with people when you celebrate your people and their successes.
You win with people when you listen to your people
You win with your people when you learn how to listen. Some of the best ideas in any organization will not flow out of the corner offices, but into them. As a leader you must do as Howard Behar suggests in his book. It’s Not About The Coffee, and “put the time into listening, even to what’s not said…You’ll know what your customers want, you’ll know why the passion is missing from your organization, and you’ll learn solutions to problems that have been sitting there waiting to be picked.”
Winning with people happens when you are more concerned with what they have to say than you are in what you have to say. Your leadership hinges at times on your ability to be quiet and listen.
You win with people when you commit to developing leaders
Your success as a leader doesn’t come when you gain more followers but when you develop more leaders. Simply put, multiplication is the math of leadership. You win with your people by multiplying the number of leaders in your organization.
“A leader is best when people barely know he exists,” said Lao Tzu, “when his work is done, his aim fulfilled, they will say: we did it ourselves”. And this is the ultimate goal of your leadership and the definitive mark of winning with your people. It’s as you raise them up as leaders and empower them that you win.
Your leadership rises and falls on your ability to win with people. Make it a priority and you will go far.

Addressing the topic of work many years ago, Indira Gandhi said, “My grandfather once told me that there are two kinds of people: those who do the work and those who take the credit. He told me to try to be in the first group; there was less competition there.” While there may not be a shortage of people trying to take the credit for work, many a leader faces the challenge of a strong workplace culture and its accompanying morale.
In my research on the topic of employee morale, much of the focus I’ve seen is employee driven. By that I mean the attention leans toward what can be done to make the employee happy (perks- driven), motivated, etc. I see little on what I consider to be the root of the problem which is leadership driven.
In Gallup’s 2013 State of the American Workplace Study, as reported on in RYOT, 70 percent of those who participated described themselves as “disengaged” from their work. Only 30 percent admitted they honestly enjoy their job and bosses. Interestingly, the study revealed that workplace perks which have been popular approaches to boosting workplace morale, “do not compare to the employee enjoying and feeling engaged in their work.” Here’s the takeaway – employees and employers desire the same results, but often have two distinctly different means of getting there.
Strong morale is essential to your success as an organization. Leaders need employees who are engaged on all fronts. Employees need strong leaders to show the way. The last thing you want to do is kill employee morale by ineffective leadership. Here are five ways it could be happening.
You kill employee morale when you ignore input
A leader who won’t listen to his or her people is a leader who is out of touch with his people. If you are out of touch with the people that make your business work then employee morale will suffer. If your people attempt to be engaged and offer their input only to be ignored then you are killing employee morale. A smart leader will make it a priority to listen and to invite feedback from team members. Buy-in begins when you invite them in.
You kill employee morale when you hoard decisions
Killing morale happens when leaders hoard the decision-making process and by-pass those directly affected by the decision. The most successful teams are those whose people are engaged and invested in the well-being of the organization. They are the ones who have bought in and go all out to be successful. A smart leader won’t hoard decisions but will bring others in to help make them. Employees don’t want a dictator; they want a facilitator. Here’s a simple rule to consider: if a decision affects your people then talk to your people.
You kill employee morale when you keep people in the dark
Communication is the life-blood of any organization, but if you keep your people in the dark; especially with things that directly affect their performance, then you are killing employee morale. This weak leadership style not only builds walls but it destroys trust. If you want your people engaged and enjoying what they do then make open communication a practice and a priority.
You kill employee morale when you play favorites
While responsibilities may differ among departments and personnel, it is important not to play favorites with your people. While not everyone’s role is the same, the way you treat them should be. As a leader, it is important to understand the basics of good social skills. The amount of time you spend with the people in your organization will vary depending on assignments, responsibilities, skills, etc., it’s a variable. But not the way you treat your people. If you are perceived as playing favorites you will kill employee morale. Be nice to everyone.
You kill employee morale when you lead from behind
Successful organizations have strong leaders who are not afraid to lead. Employees respect a leader who will confidently lead his or her team. A leader who is perceived to be weak, indecisive, reactionary, or uncertain of their role will kill morale. How can an employee confidently follow a leader who is unsure of himself? Leaders who lead from behind can’t possibly know what direction they are going, the pitfalls in front of them, or how to stay relevant. Leaders; be out front, lead with confidence and with clarity, and you will have employees who will go the distance with you.

In my many years in leadership, some of the most annoying people I come across are those whom, no matter the circumstance, are always right. They always have a ready excuse, an ‘out’ when things go wrong, it’s never their fault. They are always right. Chances are you’ve met one or two of these people along the way yourself.
Then you have the ‘know it all’ – that one person who’s the in-house ‘expert’ about everything. They would choose an ‘I told you so’ moment over ever admitting they were wrong about anything- even if it adversely affected the organization. (If this type person exists in your organization they are toxic, and you must deal with them).
Here’s the rub- people hate being wrong. I get it. We like to be at our best, do our best, but at the end of the day, we are mere mortals. We screw up. And we don’t know everything. So how do you guard yourself against ever developing this kind of an attitude? Here’s some food for thought.
Acknowledge your limitations
You bring a certain depth of skill and knowledge to your workplace. It’s great that you are highly trained in your area of expertise and contribute to the good of the team. You do your best to add value to your organization.
But a dose of reality is necessary if you desire to be an effective leader. While your expertise can be strong in one area, chances are you are not an ‘expert’ in every area. That’s why you have to listen, collaborate, and tap into the skills of your colleagues and defer to them. A lack of self-awareness on your part doesn’t change what others know and what you fail to admit. You don’t know everything so quit acting like it.
Focus on doing right, not always being right
When you make the shift from always ‘being’ right to ‘doing’ right, it will significantly change your leadership. It will change the way you look at things – and it will actually be a liberating force in your life. The self-imposed pressure of always being right frees you up to do right. It’s a game changer in many regards.
Let’s be real – it’s when you focus on doing right that you will experience growth in your leadership. It’s a mark of maturity. With nothing to prove and no compulsion to always be right, you can now focus on more important things like being a servant leader instead of protecting your ego.
Be humble and teachable
Personal growth and development will rarely happen within the ‘know it all’ or ‘always right’ bubble or mindset. There’s no room for it. Not because there’s nothing more to learn, but because this person believes that he or she is already there. It’s a dangerous mindset to have as a leader.
In Proverbs 19:20, the writer says, “Listen to advice and accept instruction, that you may gain wisdom in the future”. For the sake of your own personal development, and those whom you lead, be teachable and walk humbly. None of us have arrived and there’s a lot of people depending on us to realize it.

Leaders understand that obstacles are a part of the landscape on the road to success. But how many leaders are self-aware enough to realize that some of the obstacles blocking their desired success are self-inflicted?
When what stands between your employees or volunteers and potential success is a constant drumbeat of “no” or the good ole standby of, “We’ve never done it this way before,” then you are capping your talent and are hindering your chances of success.
In his book, It’s Not About the Coffee, past Starbucks International president Howard Behar writes of the necessity of taking ‘no’ out of your playbook. His thought was that we can grow so accustomed to saying no to our customers or employees that soon these roadblocks take on a life of their own and become the unspoken rules, the No Book, that stands between you and your potential success.
One example Behar shared about Starbucks turning an everyday no into a yes was by opening the door early in the morning. Customers would come by ten minutes before the store opened and were routinely turned away. The message the prospective customer would get was, “No, we’re not open yet.” When they realized they could say yes they began to open ten minutes before the posted opening to serve their customers.
To be sure, not every ‘yes’ will guarantee success and not every ‘no’ will deny it. But what you must realize is that until you release the power of possibilities in your people they will never have a chance to find out. Taking ‘no’ out of your playbook will unlock their potential and give them much needed freedom to grow. That is critical to your success. Here is why taking ‘no’ out of your playbook matters to you as a leader.
It empowers your people.
There is no better way to empower your people than to release their creative ingenuity with a ‘yes’ attitude. It signals that you believe in them and you want them to reach their full potential. Empowered people are driven people and are more invested in the product and outcomes. When you remove ‘no’ from the playbook and replace it with a ‘yes’ then you elevate everyone to a new level.
It puts the focus where it belongs.
When ‘no’ is replaced with a ‘yes’ then the playbook becomes a different document. The paradigm shifts. You go from playing defense to playing offense. Now instead of the focus being inward it’s outward. Where once it was all about you, now it’s about those you serve. When your purpose revolves around a “yes we can” mentality then there is no room for “no we can’t” detractors. When your people are free to focus on what they can do instead of what they can’t do it will make a world of difference.
It creates momentum.
Some leaders exert a lot of energy and waste a lot of time trying to figure out the secret to creating a culture of momentum. Sadly, what some do not realize is that they are the reason why it’s lacking. Why? They haven’t taken ‘no’ out of their playbooks and therefore much-needed momentum lies dormant.
What would it take to motivate you? Former Miami Dolphin’s great Bob Kuechenberg shares how he got his. He tells the story of his father and uncle who were human cannonballs in carnivals. His father told him, “go to college or be a cannonball,” said Kuechenberg. Then one day his uncle came out of the cannon and missed the net and hit the Ferris wheel. It was then that Kuechenberg decided to go to college.
As a leader, you can either take ‘no’ out of your playbook and put in a resounding ‘yes’, or be shot out of a cannon. Why not release the potential of your people, focus on those you serve, and generate the momentum you need? Say yes!
Few things increase the credibility of leaders more than adding value to the people around them. – John Maxwell
American artist James Whistler, who was never known to be bashful about his talent, was once advised that a shipment of blank canvases he had ordered had been lost in the mail. When asked if the canvases were of any great value, Whistler remarked, “not yet, not yet.”
Value, like beauty, is in the eye of the beholder. While it’s not too hard to spot beauty when we see it, the search for value might be a bit more challenging.
I came across an article in Inc. magazine (http://on.inc.com/2bZaq1X) by John Brandon in which he reveals the results of one survey that should grab the attention of every leader who has anything to do with his or her employees. Citing a survey by O.C. Tanner that surveyed 2,363 office workers it “ found that, for those who feel appreciated, a whopping 89% feel satisfied in their jobs. That number drops to only 51% for those who said they don’t feel appreciated.
In the same control group, 85% of the “appreciated” employees also said they were satisfied with life while 61% of the under-appreciated employees were not happy with life in general. The data creates a stark contrast in other areas as well, revealing that those who feel appreciated tend to be less stressed, have a better sense of belonging, and feel like they have better control over their life.”
In theory we know that employee engagement is a good thing. We intuitively know that we should be engaged and taking a proactive posture towards building relationships that make a difference. As a leader, the value that you add to your organization is like one of those blank canvases. The value is yet to be determined. So what can you do as a leader to make a difference and create a masterpiece? Here are four practical ways.
Add value with your words
You can add value to those in your sphere of influence simply by the words you speak. Be generous with praise, be passionate with vision, be patient in confrontation. But understand that the word you use set the tone for the way in which your employees react and how together you move forward as a team. When they feel valued they will perform like it.
Add value with you actions
In as much as your team likes to hear from you, what carries the day is not your words but your deeds. Talk is just that – talk. Value is added when you back it up with actions that moves the team in the right direction. If you want to see morale soar in your organization be a leader that backs up the talk with action.
Add value with your attitude
Your attitude is the thermostat for the morale of your organization. It’s most unrealistic for you to expect strong morale from those you lead if your attitude stinks. Can you blame them? You add value to those you lead with a strong attitude that knows how to celebrate accomplishments, is steady in times of testing, and sets the bar high with a winning attitude.
Add value with your culture
