Three Truths About Encouragement in Leadership

A young boy, on an errand for his mother, had just bought a dozen eggs. Walking out of the store, he tripped and dropped the sack. All the eggs broke, and the sidewalk was a mess. The boy tried not to cry.

A few people gathered to see if he was okay and to tell him how sorry they were. In the midst of the words of pity, one man handed the boy a quarter. 

Then he turned to the group and said, “I care twenty-five cents worth. How much do the rest of you care?”. 

In many ways, encouragement is the lifeblood of leadership. So long as you are around a person who’s breathing they need encouragement.

While it may not be hard to imagine what your organizational culture would be like without encouragement taking place, imagine what the possibilities would be like if it were? The challenge in leadership as it relates to encouragement is to be as generous as possible.

Encouragement is the lifeblood of any organization. Here are a few reasons why you need to pass it along.

A word of encouragement given at the right time can make the difference between success and failure for the person receiving it. It’s been said that everyone is facing struggles we know nothing about. You never know how your word of encouragement can give a person that extra dose of confidence to continue on and not give up. Never underestimate the power of a kind word.

Encouragement is a unifier

Just as gossip and office politics tends to divide, encouragement sets the bar at a higher level. Encouragement tends to bring people together in a way that destructive words never will. Your organization will grow stronger and healthier when words of encouragement are at the center of your conversations.

Encouragement builds relationships

One of the benefits of encouragement is that it builds bonds between you and your people. It’s easy to come together over words of encouragement, but the relationships that emerge from it are where you can really make improvements. This is where you can take your people to a higher level and out of their comfort zones.

Developing relationships takes time and commitment. It begins with the power of your words. Encouragement for the sake of encouragement is always good. But at some point, you want to take your people to a higher level. Encouragement sets the table to do so.

If there’s ever been a time for encouragement in the workplace it’s now. Many of your colleagues and friends are hungry for an encouraging word of support. Be the voice of hope. Be the voice of understanding. Be the voice of encouragement that others need.

Talking Up Feedback

A story is told of a man who dialed a wrong number by mistake and got the following recording, “I am not available right now, but I thank you for caring enough to call. I am making some changes in my life. Please leave a message after the beep. If I do not return your call, you are one of the changes.” Talk about your not so subtle message.

Employee engagement and the manner in which you communicate as a leader is essential to the success of your organization. It matters now more than ever especially during this time of remote work that so many are still participating in. 

One of the barriers to good communication and employee retention is found in the ability of your people to not only receive good feedback but also in their ability to give it. Click To TweetThis was pointed out recently in a TinyPulse article regarding employee retention.

In the article, it was brought out that employees that don’t feel comfortable in giving upward feedback are 16% less likely to stay at their companies. It went on to say that while 60% of employees have a way to provide feedback about their employee experience, only 30% said that their feedback is acted upon. And this is where change can and should occur. 

As a leader, you know how important your workplace culture is to your overall success. You also know that the way in which you provide feedback to your people is equally important. But feedback is only as effective as each person’s ability to receive it and give it. 

What is the ultimate benefit to the health of your organization if the only feedback given is top-down? What purpose does this serve and in what realistic way do you think you benefit as a leader if your people do not have a regular means of talking to you?

Here are four simple tips to consider for the benefit of everyone as you think about employee engagement and employee retention.

Be intentional

You must make it known that you are always available to talk with anyone who wants that opportunity. But you need to do more than just provide lip service. Give specific times and days when you make yourself available for conversations and not just ask for feedback in writing. Many things get lost in translation. Have an open-door policy and make it known.

Be receptive

If you really want the feedback to mean something, be receptive to what you hear. Listen with an open mind and try not to be defensive. Listen to what your people have to say with the understanding that this is likely not easy for them. But when the conversation is over your people need to leave with the confidence that they were heard and respected.

Be responsive

The worst thing that can happen is for one of your people to come and give feedback and feel that they have been dismissed or not taken seriously. Be responsive to their feedback and listen with an open mind. Typically, those closest to the problem or concern have the greatest sense of clarity regarding the issue. Be appreciative

As mentioned already, giving upward feedback may not be the most comfortable thing your people do so don’t make it any harder for them. Be appreciative of the fact that your people are invested enough to come to you. It means that they care.

Just as loyalty is a two-way street, so too is feedback. And while not every idea or concern is something that you can address or satisfy to their liking, you can set a positive tone in your organization by being a leader who listens. 

Employee engagement and retention is up to you. If your people do not believe that they are being taken seriously or are valued then they will find a place where they are.

How To Be A Good Follower

I read a story once of a young woman who wanted to go to college, but her heart sank when she read the question that asked, “Are you a good leader?” Being both honest and conscientious, she wrote, “No,” and returned the application expecting the worst.

To her surprise, she received this letter from the college: “Dear Applicant: A study of the application reveals that this year our college will have 1,42 new leaders. We are accepting you because we feel it imperative that they have at least one follower.”

I suppose being a follower runs counterintuitive to being a good leader. But I submit that good followership is good leadership. They are not mutually exclusive.

So what does good followership look like and why is it important? In his book, Creative Followership, Jimmy Collins says, “If you’re not selling chicken, you better be supporting someone who is.” Understanding the value of good followership can add tremendous value to any organization. Here are three ways how.

Followership drives the vision

Simply put, good followership; the buy-in if you will, is the fuel that drives the mission and vision of your organization. Taken in its proper context, followership is not abdicating your position within your organizational structure. If anything, it’s empowering it Click To Tweet. Rather than relying on a title to move you forward off the backs of those around you, being a good follower is getting behind the best ideas- regardless of the source – and everyone working toward shared goals.

When the vision is clear and buy-in has taken place, then somehow positional leadership loses its appeal. Rather than turf wars and politics being your driving force, you can purposefully pursue your vision and where you are in the pecking order becomes secondary.

The leader who knows how to follow will outlast the leader who only wants to lead the parade. 

Followership builds teamwork

A team is only as strong as the collective effort of its team members. So long as everyone on the team only wants to be the captain and call the plays, you will never make the advancements you desire to achieve. Babe Ruth summed it up nicely when he said, “The way a team plays as a whole determines its success. You may have the greatest bunch of individual stars in the world, but if they don’t play together, the team won’t be worth a dime.” And this is the essence of teamwork.

The myth that needs to be dispelled here is that you never lead when you are a follower. Within your organization, there will be times when your role is that of being a good follower. Other times, you’ll be the point person on a certain project. The point being, you are not just a follower, or just a manager or supervisor. When you work as a team you play to your strengths and everyone adapts to seize the momentum you need at the moment.

Being a good follower on your team is allowing everyone to play to their strengths and everyone doing whatever it takes for the win. Knowing how to follow makes the difference.

Followership builds the future

The success of your organization relies upon leaders being able to embrace being a good follower. You will never rise above your ability to serve. If serving and following is beneath you then leadership is beyond you. Your future as a leader and the future of your organization rests upon people being comfortable in their own skin and embracing roles that don’t necessarily embody their title or rank. When you learn to set aside your own agenda for the good of the team and embrace a followership attitude, you will build a future that you can be proud of, but you have to set aside your pride to make that happen.

When Adversity Comes – Keep Climbing!

Show me someone who has done something worthwhile, and I’ll show you someone who has overcome adversity. – Lou Holtz

In May of 2001, Erik Weihenmeyer accomplished something that only about 150 people per year do – reach the top of Mt. Everest. The thing that made Erik’s achievement unusual is that he is the first blind person to succeed at scaling the tallest mountain in the world. Erik was born with a disease called retinoschisis, and by the time he was thirteen, he was completely blind. Rather than focus on what he could not do, he made the choice to focus on what he could do and went much further than almost anyone expected.

It’s been said that adversity introduces a man to himself. And while most don’t go looking for adversity, life happens. And whether we like it or not, we all face our share of adversity.

Without question, 2020 thus far has been like no other year any of us have ever lived through. Perhaps some of you are like me, you keep thinking it’s just one bad dream we will wake up from and it will all be over with. Can you relate?

As a leader, you will face your share of adversity if you hang around long enough. Some of it will come in ways and from places you didn’t see coming, some of it will come from the least likely person you know, and at times it will be self-inflicted. Regardless of the source – how you deal with it as a leader will make all the difference.

When adversity comes – here are a few simple reminders to hold onto.

Adversity doesn’t discriminate

As a leader, don’t take adversity personally. Adversity comes to all of us. But know this – the size of your dream often will determine the level of adversity. Adversity doesn’t define you

Having adversity does not define you as a leader, but how you respond to it will. You can’t always choose the battles you will face, but you choose how you will fight them. Adversity is a great teacher

If you allow it, adversity can be your teacher on your leadership journey. Every trial, setback, or failure will introduce you to yourself. If you are smart, you will learn your lessons and apply them to the next challenge. You may not like the process, but what we gain from those experiences can be valuable. When adversity comes consider class in session and don’t give up. Keep climbing!

One thing I’ve learned over the years is how adversities change. The personal struggles and adversities I overcame 30 years ago, by and large, are not the ones I battle with today. As you grow as a leader, the adversities you deal with will reflect that season in your life. As you grow and mature as a leader, your adversities will change with you. What you once considered a great challenge or adversity ten years ago, will look much different today as will how you deal with it. 

The takeaway from this leadership lesson is to never stop climbing. You will come through this season of adversity if you never give up.

The Power of Kind Words

I came across this story that I’d like to pass along to you:

One day a teacher asked her students to list the names of the other students in the room on two sheets of paper, leaving a space between each name.

Then she told them to think of the nicest thing they could say about each of their classmates and write it down. It took the remainder of the class period to finish their assignment, and as the students left the room, each one handed in the papers.

That Saturday, the teacher wrote down the name of each student on a separate sheet of paper and listed what everyone else had said about that individual.

On Monday she gave each student his or her list. Before long, the entire class was smiling. “Really?” she heard whispered. “I never knew that I meant anything to anyone!” and, “I didn’t know others liked me so much,” were most of the comments.

No one ever mentioned those papers in class again. She never knew if they discussed them after class or with their parents, but it didn’t matter. The exercise had accomplished its purpose. The students were happy with themselves and one another. That group of students moved on.

Several years later, one of the students was killed in Vietnam and his teacher attended the funeral of that special student. The church was packed with his friends. One by one those who loved him took a last walk by the coffin. The teacher was the last do so.

As she stood there, one of the soldiers who acted as pallbearer came up to her. “Were you Mark’s math teacher?” he asked. She nodded: “Yes.” Then he said: “Mark talked about you a lot.”

After the funeral, most of Mark’s former classmates went together to a luncheon. Mark’s mother and father were there, obviously waiting to speak with his teacher.

“We want to show you something,” his father said, taking a wallet out of his pocket. “They found this on Mark when he was killed. We thought you might recognize it.”

Opening the billfold, he carefully removed two worn pieces of notebook paper that had obviously been taped, folded, and refolded many times. The teacher knew without looking that the papers were the ones on which she had listed all the good things each of Mark’s classmates had said about him.

“Thank you so much for doing that,” Mark’s mother said. “As you can see, Mark treasured it.”

All of Mark’s former classmates started to gather around. Charlie smiled rather sheepishly and said, “I still have my list. It’s in the top drawer of my desk at home.”

Chuck’s wife said, “Chuck asked me to put his in our wedding album.”

“I have mine too,” Marilyn said. “It’s in my diary.”

Then Vicki, another classmate, reached into her pocketbook, took out her wallet, and showed her worn and frazzled list to the group. “I carry this with me at all times,” Vicki said and without batting an eyelash, she continued: “I think we all saved our lists.”

That’s when the teacher finally sat down and cried. She cried for Mark and for all his friends who would never see him again.

Kind words. If there’s ever been a time when we need to speak and hear more kind words, it’s now. It seems that we are hearing less of them these days. Public discourse has a way of turning sour. We seem to be more concerned about being heard, than listening and understanding. 

But all that aside, there is a better way. Taking the high road is an option and it’s up to people like me and you to lead the way. 

Mother Teresa said, “ Spread love everywhere you go. Let no one ever come to you without leaving happier”. 

Change is never easy and at times the ship turns slow, but it happens one heart and one kind word at a time.

Embracing the Hard Things in Leadership

A story is told about three military recruiters who went to address a group of high school seniors. Each recruiter represented a branch of the military and each was given fifteen minutes to speak.


The Army and Navy recruiters got carried away, so when it came time for the Marine to speak, he had just two minutes. He walked up and stood utterly silent for a full sixty seconds, half of his time. Then he said, “I doubt whether there are two or three of you in this room who would even stand a chance in the Marine Corps. But I want to see those two or three immediately in the dining hall when we are dismissed.” He turned smartly and sat down.


When he arrived in the dining hall, there was a crowd of students interested in the Marines. The recruiter knew that commitment cannot take place without recognizing the potential for difficulty.

As a leader, you are familiar with difficulty. It comes with the territory. Not everything about being in positions of leadership is as glamorous as they are sometimes perceived. There’s a big gap between the perceptions and the reality. And sometimes the gap is wide.

But despite the fact that difficulties are common among leaders, they don’t have to be fatal, permanent, or avoided. You can succeed-even thrive in the face of them. Here are three things you need to know about facing your difficulties in leadership.

The hard things today are preparing you for greater successes tomorrow

Your life in leadership will often be met with difficulties. Nothing worth achieving or accomplishment worth attaining is ever going to come without challenges along the way. That being said, your attitude towards your difficulty today is what will keep you where you are or move you forward. 

Earl Nightingale said it this way, “When we set an important goal for ourselves, we present to our minds a problem to be solved, a challenge to be successfully fulfilled.” And this is the essence of the challenges you face today. The greater the accomplishment you want to have tomorrow will have to be met with a greater determination today to achieve it. The hard things bring you new lessons to learn

With each set of difficulties that you encounter come new opportunities to grow and learn as a leader. The hard things you are dealing with today may not be the ones you dealt with a year ago. And they will look different a year from now. With each new season in your leadership, you are equipped with new and better ways to handle them. 

It was Thomas Edison that said, “ I have not failed. I’ve just found 10,000 ways that won’t work.” And this highlights the value of difficulties or obstacles. They are great teachers. The question is – what are we learning from them and are we properly applying those lessons?

The hard things take your leadership to new levels

Your growth as a leader is important and at times it comes with some friction. It’s just part of the process. As a leader, you’re not going to be exempt from facing the hard things. But when you embrace them for what they are – opportunities to learn and grow, you will then discover that they are hindering you, they are now empowering you. And this is when the tide begins to turn in your favor. 

Rumi framed it this way, “Seek the wisdom that will untie your knot. Seek the path that demands your whole being.” And herein lies the challenge. In order to untie your knot, you must seek the right path. What are we prone to do? Our human nature wants the path of least resistance. But it’s when we embrace the hard things that we grow as a person and as a leader.

Embracing the hard things that come your way is not always easy. I get it. But let me encourage you to rise to the challenge and embrace them with a renewed determination and attitude. You will be a better leader for it.

Embrace The Interruptions

I have a small collection of autographed baseballs. Aside from being a fan of baseball, I’m not exactly sure how I got started on the collection. But several autographed baseballs from Hall of Famers are set atop one of my office bookshelves. 

The most prized baseball I have was given to me by my father. It was a birthday present. Growing up a St. Louis Cardinal fan, the autograph ball is from none other than Stan “The Man” Musial. 

Musial broke into the Major Leagues at the age of 20. His 22-year stint with the Cardinals, the only team he played for, earned him a spot in Cooperstown. Musial ended his career with a .331 batting average, 3,630 hits, 475 home runs, and 1,951 runs batted in.

Unfortunately, I never got to see Stan Musial play. His days in the game preceded my birth, but as a Cardinals fan, his legacy is still sacred. 

Musial was off to a fast start in his career. In 1943 he won the first of seven batting titles. His career was on a fast track–until it wasn’t.

Like many of his teammates in that era, duty called and in 1945, Musial joined the Navy. While that season was lost. He rejoined the Cardinals in 1946 and went on to play a stellar career.

Life, like Musial’s and countless thousands of others, is filled with curveballs that are thrown our way. Things that we didn’t see coming. Interruptions, if you will. 

The past few months may seem like one colossal interruption that you’d soon rather forget. I get it. Yet, here we are.

As a leader, how you handle interruptions is important. Consider this the next time you are faced with interruptions.

Interruptions give you time to regroup

It’s easy to see interruptions as a nuisance and get frustrated. But it’s how you react during this time that will cause it to be beneficial or a waste of time. As a leader, it’s up to you to make it happen.

Interruptions give you time to rethink

What you learn and the lessons you apply during times of interruption can be invaluable going forward. It’s exactly what many have had to do during this pandemic. Learning how to pivot and make adjustments have caused many to get out of ruts and old ways of doing things that they may not have been comfortable doing prior. Interruptions give you a chance to re-emerge stronger

What have you learned during these past few months? How have you learned to pivot and what other lessons have you learned? Permit me to encourage you to embrace the interruptions that come your way. What you can learn and how you re-engage will make all the difference.

For Musial, his interruption was a call to duty. When his service ended, he returned as strong as ever and finished a Hall of Fame career. Your interruption is not the end, it’s just a pause. Embrace it and learn from it.

Taming The Squirrels in Leadership

Leadership has less to do with position than it does disposition. – John Maxwell

In this space last week, I shared with you my great disdain for squirrels. In case you missed it, I am an avid birder and my backyard is somewhat of a bird sanctuary. That being said, my yard is also a haven for those pesky and unwelcomed squirrels who come and wreak their havoc and leave.

Over the years in leadership, I have discovered that there are plenty of squirrely characters that can be found. And unlike the squirrels in my yard who are not capable of being tamed, your approach to the various squirrely characters that you come across in leadership is another story.

What are the characteristics of the squirrely types of people in leadership? For the sake of context, let’s recap the main points from part one:

First, they are self-serving. They are only in it (any place of work, business, etc.) for themselves. They make decisions based only on what’s good for them. Their motives are not hard to figure out.

Second, they stick together and sow discord. Negative people tend to attract negative people in the same way as positive people. If left unchecked, negative people will ruin morale.

Third, they are indecisive – until they’re not. These squirrely types lack direction, vision, and a sense of purpose. That being said, they drive everyone else crazy.

Finally, they destroy to get what they want. In short, they are not team players. They are only in it for themselves and they don’t care about the consequences of their actions.

So, how do we tame these squirrely people in our organizations? Here are a few thoughts.

Train them early and often

Leadership development is the key to success for those squirrely members of your team. Having the skill sets to do a job are not necessarily the same as the skill sets needed to be a productive team member. Click To Tweet So long as you are content with the squirrely team member simply because she can do her job with a high degree of proficiency but is otherwise a toxic person to be around, then you have some serious leadership gaps to fill.

Don’t look the other way when it comes to squirrely behavior simply because someone can do the job. People who can do the job are a dime a dozen. If they aren’t compatible with other team members, they can be replaced. It’s on you as the leader to train and help them reach their leadership potential.

Hold them accountable

So, you have a squirrely person on your team, now what? As you train and work with this person, hold them accountable for their growth and development. Work with them on a growth plan both personally and professionally. Help them see the connection between the two – how they compliment each other. As they begin to grow and develop in their leadership skills they will gain new confidence and increase their value to your organization.

When people in your organization have a clear picture of the value that others bring to the table, it creates trust and momentum. Click To Tweet When your people trust each other and can create together, it’s magical. But each team member has to be valued, trusted, and held accountable. 

Give them margins to fail and succeed

Let’s face it – we may not all be squirrelly, but we all have our quirks and pet peeves. I do. But, as we work with those squirrely people in our organizations, let’s put their value in perspective. 

Not all squirrelly people need to be written off. They just need to be given opportunities. And sometimes, like us, they fail, stumble, and get it wrong. But isn’t this every successful leader’s journey?

Everyone on your team - the squirrelly and the quirky, can add value and help move the ball forward. They just need to be given a chance - some grace. Click To Tweet Will all of them pan out and remain with you? Perhaps not. 

But as you train and raise up leaders and hold people accountable, the odds are in their favor if you work hard.

It’s been said that leadership is a journey, not a destination. See the journey for what it is – full of opportunities to grow and develop as leaders who make a difference in their world. Embrace the misfits and the squirrely people along the way. There’s room for the willing, the accountable, and the teachable.

Are You Leading By Example?

I don’t know any other way to lead but by example. – Don Shula 

When General George C. Marshall took command of the Infantry School at Fort Benning, Ga., he found the post in a generally run-down condition. Rather than issue orders for specific improvements, he simply got out his own paintbrushes, lawn equipment, etc., and went to work on his personal quarters.

The other officers and men, first on his block, and then throughout the post, did the same thing, and Ft. Benning was brightened up. 

Leadership by example is a timeless principle. Actions like this speak volumes and words are not necessary.  

While our current circumstances we find ourselves in today obviously do not mirror those found in the story, we need leadership by example as we’ve never needed it before.

To be sure, leading in a time of a worldwide pandemic is not something any of us have experience in. It’s all-new territory. 

But the foundational principles of leadership are applicable to any situation and is why it’s incumbent upon leaders the world over to step up and be the leader others are looking for.

What exactly does leadership in a global pandemic look like? When the people you lead look to you, what hope and assurances are you offering to them?

Recently, I was reading back through Leadershift by John Maxwell. In the book he makes this noteworthy observation: “What is happening around you determines whether you hold fast or move forward.” This is especially true today. 

Whether or not you move forward depends on how you act today. It’s why your leadership is so important to you and the people you lead. 

I believe in times like this that there are a few foundational leadership principles that you need to be standing on. Here are just a few worth noting.

Lead with focus and perspective

In uncertain times, we need leaders with a steady hand and proper perspective. We don’t need endless knee-jerk reactions to everything we see and hear. This only breeds more fear and stress. The New Normal: The Impact of COVID-19 in Your Daily Leadership

For the foreseeable future, we are now living in a new normal. The COVID-19 (Coronavirus) has the world on edge as the virus spreads and death tolls climb. Be it directly or indirectly, everyone has been impacted by it.

Your leadership in this new normal is important. Whether your occupational field is in healthcare, government, retail, financial services, education, religious, corporate, etc. the signals you send as a leader make a difference.

I’m reminded of Churchill’s leadership during World War II. England needed to increase its production of coal. Winston Churchill called together labor leaders to enlist their support. At the end of his presentation, he asked them to picture in their minds a parade that he knew would be held in Piccadilly Circus after the war.

First, he said, would come the sailors who had kept the vital sea lanes open. Then would come the soldiers who had come home from Dunkirk and then gone on to defeat Rommel in Africa. Then would come the pilots who had driven the Luftwaffe from the sky.

Last of all, he said, would come a long line of sweat-stained, soot-streaked men in miner’s caps. Someone would cry from the crowd, ‘And where were you during the critical days of our struggle?’ And from ten thousand throats would come the answer, ‘We were deep in the earth with our faces to the coal.'”

Just as Churchill had to rally the people around a common cause, so too is COVID-19 a challenge all of us face. It’s no respecter of persons. We are all in this together as it were -with our faces to the coal.

In this new normal, we need leaders with a steady hand. We need leaders with eyes wide open and clear thinking. We need leaders in the new normal who exude confidence and calm.

As we see so often in times like this, there’s information overload that’s accessible 24/7. Justifiably so, people want information. As you lead in this new normal, be responsible and communicate with your people factually. When people look to your leadership in these times, be the voice of reason and facts.

Lead in the new normal with patience

It’s been said that in times of adversity, leaders aren’t made, they are revealed. Your past experiences, both good and bad, have prepared you for moments like this. It’s time for you to step up in your leadership. But in doing so, exercise patience and understanding with those around you.
